The Worden Standard — Base, Mat & Compaction

The core trade course. Why mats fail, what the numbers on the spec sheet actually mean, and the four Worden Standards that are not negotiable on any Worden job. Required for every paving crew member before running a screed or a roller.

Module 1: Why Pavement Fails

20 minutes

Almost every asphalt failure traces back to one of three things: water, a bad base, or bad compaction. The mat on top is the part the customer sees, but it is rarely where the failure starts.

WATER is the number one enemy. It gets in through cracks and joints, saturates the base, and then freezes. Water expands about 9% when it freezes. That expansion lifts and cracks the pavement from underneath. In Central Virginia we run roughly 30 freeze-thaw cycles a year — every one of them widens whatever crack is already there.

A BAD BASE cannot be fixed by more asphalt. If the stone base is thin, contaminated with soil, or sitting on a soft subgrade, the pavement flexes under every load. Flexing is fatigue. Fatigue is alligator cracking. Laying a thicker mat over a pumping subgrade buys you one to two winters, and then you are back — except now the customer paid twice.

BAD COMPACTION is the failure nobody sees until it is too late. Under-compacted asphalt has too much air void space. Air voids let water and air in, the binder oxidises faster, and the mat ravels and comes apart from the surface down. Every 1% of additional air voids above target costs roughly 10% of the pavement's service life. That is why the compaction number matters more than almost anything else on the job.

Common failure types you should be able to name on sight:
• Alligator cracking — interconnected cracks, load-related, means base or subgrade failure
• Rutting — channels in the wheel path, means unstable mix or under-compacted base
• Raveling — surface aggregate coming loose, means low compaction or segregated mix
• Block cracking — large rectangles, means binder aged and shrank, usually age-related not load
• Potholes — the end stage of a crack that let water into the base

Read the failure before you quote the fix. Sealcoating alligator cracking is throwing the customer's money away, and they will remember who did it.

Module 2: Subgrade and Stone Base

The structure carries the load. The asphalt distributes it. Get the structure wrong and nothing above it can save the job.

SUBGRADE is the native soil. In Central Virginia that is typically Piedmont clay-loam, which holds water against the stone. Clay shrinks in drought and swells when saturated, so pavement built directly on it moves seasonally.

Proof rolling is how you find soft spots. Run a loaded truck across the prepared subgrade and watch. If the surface deflects, pumps water, or ruts under the tires, that area is soft. The fix is to undercut — dig out the soft material and replace it with stone — not to bridge it with more asphalt.

STONE BASE spreads the wheel load out over a wider area of subgrade. The Worden Standard is VDOT Section 315 structural stone base on every commercial scope. This is not optional and it is not a place to save money on a bid.

Why a graded aggregate base works:
• It interlocks mechanically when compacted, forming a stable platform
• It drains — water that gets in can get out instead of sitting under the mat
• It bridges minor subgrade variation

Base thickness depends on the traffic and the subgrade, not on what fits the budget. A residential driveway seeing cars and a light truck is a different structure from a lot seeing loaded trash trucks and delivery semis. Truck traffic is what governs — one loaded truck axle does more damage than thousands of car passes.

DRAINAGE has to actually leave the site. A stone base that holds water is a bathtub. Confirm positive slope, confirm the water has somewhere to go, and confirm that somewhere is not the neighbor's property. Grade problems are the most expensive thing to discover after paving.

Module 3: Mix, Temperature and Lift Thickness

Hot mix asphalt is aggregate, binder and air. Control those three and you control the pavement.

TEMPERATURE governs your entire working window. Asphalt is workable while it is hot and stops taking compaction once it cools below a certain point. Roll too hot and the mat shoves and checks. Roll too cold and you cannot reach density no matter how many passes you make — you will only crush aggregate and mark the surface.

The practical rule: compaction must be COMPLETE before the mat cools out of its compaction window. Everything about your rolling pattern is a race against that cooling curve. Cold weather, thin lifts, and wind all shorten it. A 1.5 inch surface lift on a windy 45°F day gives you a fraction of the time you get on a 3 inch lift at 80°F.

Check mat temperature behind the screed, not on the truck. Verify against the project specification and your mix design — do not run off memory, because required temperatures differ by mix type and by state DOT.

LIFT THICKNESS is governed by aggregate size. The standard guidance is that compacted lift thickness should be at least three times the nominal maximum aggregate size for a surface mix, and four times for a base mix. Below that ratio, the large stones cannot re-orient during rolling — they lock against each other and you cannot achieve density.

Too thin is the more common mistake: it looks like a savings on the bid and it guarantees a compaction failure.

SEGREGATION is the mix separating so coarse aggregate collects in one place and fines in another. You can see it — a coarse, open-textured patch in an otherwise uniform mat. Segregated areas ravel early. Causes include poor truck loading practice, letting the hopper run empty between trucks, and mishandling at the wings. Never run the hopper down to the wings between loads.

TACK COAT bonds the new lift to what is underneath. Without a proper bond the layers behave as separate thin slabs instead of one structure, and the surface slips and cracks. Tack must be uniform and it must break (turn from brown to black) before paving over it.

Module 4: Compaction — The 96% Standard

Compaction is where the money is made or lost, and it is the Worden Standard that gets checked first.

THE STANDARD: 96% Marshall Unit Weight, minimum. That is a floor, not a target to negotiate down to. Specifications elsewhere may allow less. On a Worden job the floor is 96%.

Why this number: density and air voids are two ways of saying the same thing. Higher density means fewer interconnected air voids, which means less water intrusion, slower binder oxidation, and a longer service life. The relationship is steep — small density shortfalls cost large fractions of pavement life. Under-compacting to save an hour of roller time can cost years of service.

THE THREE ROLLING PHASES:

1. Breakdown rolling — the first and most important pass, done while the mat is hottest. This is where most of your density is achieved. Stay close behind the paver.

2. Intermediate rolling — additional density, typically with a pneumatic roller on many mixes, kneading the surface and sealing it.

3. Finish rolling — removes roller marks and produces the final smooth surface. Done static, at the cool end of the window. Finish rolling adds appearance, not density.

ROLLING DISCIPLINE:
• Keep the drive wheel toward the paver
• Overlap passes; do not leave an uncompacted strip between passes
• Never stop a roller on hot mat — it leaves a permanent depression
• Reverse gradually; abrupt direction changes shove the mat
• Keep the drum wet enough not to pick up material, not so wet it cools the mat

JOINTS are the weakest part of any pavement, and longitudinal joints are where most surface failures begin. A joint that is not properly compacted is an open seam for water. Notch, overlap and roll joints deliberately — this is where a careless crew creates a callback two winters out.

Density is verified by testing — nuclear gauge or cores, per the project specification. If the number is short, the answer is to find out why, not to write it down differently.

Module 5: The Oil Shield and Estimating Reality

Liquid asphalt binder is a petroleum product, and its price moves with the oil market. That movement is the single biggest uncontrolled cost in a paving bid.

THE WORDEN OIL SHIELD: every estimate carries a ±$9/ton liquid asphalt price buffer. This is a standing standard, not a per-job decision.

Why it exists: a job quoted in February and paved in July can face a materially different binder cost. Without a buffer, one of two bad things happens — the company eats the increase and the job loses money, or the customer gets a surprise change order and loses trust. The shield protects both sides. It lets us hold a price honestly.

What this means in the field: if you are asked to estimate tonnage, be accurate. The shield covers market movement, not sloppy quantity takeoffs.

TONNAGE MATH you should be able to do:

Compacted asphalt weighs roughly 145–150 lbs per cubic foot depending on mix. The working shortcut used across the industry is about 110 lbs per square yard per inch of thickness — roughly 0.055 tons per square yard per inch.

Example: a lot 100 ft × 200 ft getting 2 inches of surface.
• Area = 20,000 sq ft ÷ 9 = 2,222 sq yd
• Tons ≈ 2,222 × 2 in × 0.055 = about 244 tons

Always verify against the mix's actual unit weight and add for waste, thickness variation, and any deeper areas. Under-ordering shuts a crew down mid-mat and creates a cold joint that should never have existed.

WHAT KILLS MARGIN:
• Mobilisation not covered — moving equipment costs the same for a small job as a large one
• Not pricing the base work found after demo
• Travel and per diem on out-of-region work
• Weather days on a fixed-price schedule
• Failing to document changed conditions when they appear

Module 6: Weather, Season and Saying No

The most profitable decision a foreman makes some days is not to pave.

TEMPERATURE AND SEASON: cold ground pulls heat out of the mat from below while air and wind pull it from above. The colder the surface, the shorter the compaction window. Late-season and cold-weather paving demands thicker lifts, tighter roller timing, and more crew discipline — and some conditions simply do not permit a compliant mat.

Always check the project specification for the minimum surface and air temperatures allowed for the mix being placed. These limits vary by mix type and by state DOT. Where the spec sets a limit, that limit governs, not the crew's optimism.

RAIN: do not pave on a wet surface, and stop when rain begins. Water at the tack line destroys the bond. Water in the mat causes stripping. A mat placed in the rain will look acceptable on the day it is placed and fail early, and the customer will remember that it was raining.

MOISTURE IN THE BASE: a base that is saturated will not support compaction. Proof roll after heavy rain, not before it.

CRACK SEALING SEASON: crack sealing before winter is the cheapest work a property manager can buy, because it keeps water out of the base through the freeze-thaw cycles. Selling that work in the fall is honest value, not an upsell.

SAYING NO: turning down a day of paving when conditions are wrong protects the customer, the crew and the company's name. Every failed mat gets attached to the name on the truck for years. J. Worden & Sons has been paving since 1984 — that reputation was built by crews who stopped when they should have stopped.

When you are unsure, call it in. Nobody has ever been disciplined at this company for stopping a pour to ask.
